More ideas:

DemonSummoner!Tayuya: Basically, Tayuya is descended from a clan which summon spirits, demons, youkai etc... and then bind them to their will. They then use musical instruments to control the demons when they are summoned in battle. Tayuya's Doki would be examples of Oni. I could easily see her learning to summon other powerful spirits and binding them such as Yuki-Onna, Nurarihyon, Kappa, Kitsune etc.

Experiment!Traitor!Sakura: Kabuto, in all his mindfuckery goodness, meets the naive, bright genin Sakura and begins to manipulate her. Sakura is quickly taken in by Kabuto, becoming more obsessed with him than Sasuke (she's not on Sasuke's team this time) and, with his help, becoming more dangerous than her canon counterpart. At some point when Kabuto leaves Konoha to return to Oto, he takes Sakura with him who has no strong ties to her home to begin with.

From there Sakura would become one of Oto's scientists and medics alongside Kabuto as well as being his own test subject, augmenting her body simply to see what he could do.

Wolf!Kiba: After Akamaru dies to protect Kiba, rather than take on a new, regular ninken Kiba decides to journey to the original forests that the Inuzuka Clan was 'founded'. Here, he sought to meet the wild wolves of Forest Country to re-establish a pact between him and them, must like the first Inuzuka did.

CommanderCenter!Ino -- much like the earlier idea, Ino mindlinks to everyone on her team as well as a drone she uses (something like a squirrel or bird), and thus coordinates all team efforts. It's akin to Pain's ability with the Rinnegan.

WeaponMaster!Sakura -- Because she's the weakest on the team with few outstanding talents, Kakashi decides to have her learn various weaponry skills to compensate. Originally, she would have been a support unit much like Tenten, but after learning under Tsunade, she makes for an even better frontline combatant. Specialty includes cutting down an entire forest (or army) with one swing of her twin chakra-channeling axe. :D

Shikamaru: ...and I thought Temari was terrifying.

Given this seed at a young age, Sasuke decides to get to the bottom of things, forsaking whatever "advice" he was given by his brother and instead determine the truth of things for himself. Through diligent investigation, Sasuke discover a number of things that should have remained buried - Danzo's machinations, the Invasion, Naruto's secret, the truth behind the Massacre, etc. In the end, while he does leave the village to join Orochimaru, it's nothing personal -- he's now investigating Akatsuki to bring it down as well, and Orochimaru's the first bread crumb.

Inspired!Shikamaru -- Shikamaru's classic traits include laziness and little drive. What if he had neither? A hotly driven Shikamaru who'll do whatever it takes...

Second coming of Alexander the Great? I think so.

DrunkenMaster!Lee -- Yeah, we know he can do that already... but what if he could enter it at will without wine? Partaking would act as a multiplier, though too much and...

Guy: Remember, Lee, see the shadows of the seven other Drunken Gods, and you, too, will find your own Miss Ho.

Lee: [seeing Sakura nearby, dreamy] Sakura-san...

Guy: [hits Lee on the head hard] Focus, Lee!

Lee: Ack! Sorry, Guy-sensei!

Wing Cap!Shino can fly and attack like his bugs!
Metal Cap!Shikamaru is immune to most damage and can plan in the open!
Vanish Cap!Sakura can simply walk through all enemies!

You do realize that modern bows typically only have up to 100 pound draw-strength, right?

English Longbows, those old ones, had 300 pound draw-strength. Modern ones don't get made that high because they require such a high amount of specialized training that is better spent nowadays on things like aiming a gun and digging a trench.

Ballistas, while having a much higher draw-strength, needed that because their projectiles also weighed far more than a typical arrow does.

No, modern longbows have around 60 pounds, estimates usually put medial ones at around 100 pounds, the highest estimates put it at 185.

I know, I'm probably the last guy who should be posting in this thread given all the alternate character interpretations I've come up with, but what the hell, have some on me guys:

-Chinese Amazon!Tenten: Just take her Chinese influenced design and background to a deeper level. Perhaps her mother moved to Konoha away from the Amazons, perhaps she herself is an exile (self inflicted or for some other reason)-Might explain her lack of a last name. Her skill with weapons wouldn't be out of place, though giving her greater physical strength and endurance might be fun to say nothing of the various potions she might bring forth. Perhaps for use on a certain knuckle-headed blonde or her teammates. Finally, she would be absolutely adorable speaking in broken English... Er, Japanese.

-Armored Knight!Chouji: Kind of based on my "Orange Knight" idea. Make Chouji be the one fascinated by ancient stories of knights in shining armor: King Arthur, Ivanhoe, tales of chivalry and adventure. He's already a nice guy willing to fight to the death for his friends, so why not give him the whole mythos? Plus, can you say Armored Meat Tank? Granted, it'd require special armor that would expand with him but if his clothes can be adjusted to expand with his body, then so could armor.

-Creepy Psychic!Ino: Variation on her abilities being made into true telepathy, but with the edge of her being slightly off. Say she psychically witnessed someone's (her father's possibly) horrible torture and death, which made her dark, macabre and weird. Isolated rather than the queen social bee, she may not be entirely sane after that experience but is determined to become a good ninja nevertheless.

-Nobleman!Sasuke: Rather than a cold, isolated loner, the clan massacre drives Sasuke to embrace the best parts of the Uchiha Clan, the idealized version. He uses his inherited wealth to aid the village, he becomes an able diplomat and eloquent speaker, he establishes charities and comports himself nobly. In other words, he acts the part of the last member of a great and noble clan, or a bit like Bruce Wayne. Naruto's dream of becoming Hokage and doing great things appeals to him, and the two become fast friends, princes of Konoha.

-Falconer!Neji: Growing up lonely and angry, Neji couldn't trust other people after the death of his father. One day when young as he wandered the forests of Konoha, in grief and rage, he found a lost falcon chick. He took her home and raised her to be his companion and nin animal. Chakra links allowed him to see through her eyes and her through his so the two could fight as one. Granted, the Byakugan allows Neji to see almost 360% around him but his falcon ensured he had absolutely no blindspots and was a faithful friend and ally. Albeit unusual, even scorned, Neji didn't care because he had a friend he could rely on when the rest of his family (to him) could turn on him any moment. Such was fate.

-MasterThief!Sakura: She's quiet, unassuming, and even with her pink hair, well, she'll blend into the background as someone who's not worth your time. But it's all part of the act. After all, the best thieves are the ones who you don't even notice, and that's a standard the Haruno family has held to for years. None of this village nonsense, they operate for themselves, though they maintain a code of honor to not use it to intentionally or directly harm anyone. I say to you, the black eyed pontificator would arouse such humorous and divergent situations that I could not help but read. Nay, for between these two, I cannot bear to choose. Can I not have both?

Does this mean Neji will start using the Fist of the White Swan? Or worse yet, carrying a bokken as he makes his fate speeches?

Although a Kodachi!Hinata has possibilities...


Now as for some character development, how about Artificer Iruka? He was a kid known for his pranks, which takes planning to pull off. Maybe he channeled that into making new kinds of weapons where others pursued new jutsu?

This was originally called "Character Development" but I figure the new thread title is more accurate. And damn, 3 years since the last post? How time flies...

Juugo the Ninja Monk - After the death of his only friend, Kimimaro, and Orochimaru's failure to cure his killing impulse, Juugo leaves Oto during a destructive rampage. Holding no intention to return even after regaining his sanity, he starts to travel and search for a place where he could live in peace and isolation. Instead, he stumbles across the Fire Temple where the ninja monks are unwilling to turn away a desperate youth and during his time there, Juugo trains and meditates with them to master his body and mind.

Haku of Akatsuki - Haku's failure to protect the man who had given his life meaning destroyed any innate kindness he held and gave him an insatiable desire for revenge. Haku spent years training by hunting bounties across the continent and he eventually caught the attention of Akatsuki. He joined and was delighted to find that Uzumaki Naruto, the focus of his revenge, was one of the group's targets.

Samurai Lee - Learning of how astonishingly untalented he is in the Academy, Lee experimented with different fighting styles in hope that he would find one that would suit him. It wasn't long before he picked up a sword and finally found something that felt right to him. In an unusual contradiction, Lee decided that he would become a great ninja by devoting himself to the same style as samurai rather than any ninja disciplines.

Sasuke the Root Operative - After the Uchiha Clan Massacre, Danzo decided to take Sasuke's development into his own hands. By bringing him under his wing, he would prevent any desire on Sasuke's part to potentially seek revenge against Konoha whilst giving him leverage against Itachi should it prove necessary. Sasuke's desire for strength made it simple for Danzo to persuade him into joining his side.

Mindbender Ino - For no other reason than the belief that she would be good at it, Ino decided to devote herself to learning of everything related to mind. Building upon the foundation of her family's mind jutsu, learned to create hallucinogen poisons and gases, studied textbooks on psychology, joined medical classes relating to the brain and senses, learned mind-based interrogation and became a master of genjutsu. The result was that Ino became one of the most terrifying Yamanaka in her clan's entire history.

Magnet Release Tenten - Tenten's father was originally a Kumogakure shinobi who defected to Konoha during the war, bringing along his Magnet Release bloodline. He met her mother, married and had Tenten who also held the potential to unleash their bloodline. But his origins meant he was never truly accepted in Konoha to the extent that it even his daughter turned against her own family, removing her last name once she became a shinobi to disassociate herself. Even so, she hopes to awaken her bloodline and finally see herself as equal with her teammates by combining it with her weapon's arsenal.

Martial Artist Sakura – Where her rival chose to master mental discipline, Sakura focused on the physical. She showed a surprising knack for taijutsu when driven and tapping into her aggression she'd kept repressed. Like Tsunade of the Sannin created a devastating taijutsu style with her perfect chakra control, Sakura follows in her footsteps but her medical lessons were only for thoroughly understanding the body. She learned to unleash super powerful punches, boost her speed with flash steps and enhance the capabilities of her body to their zenith.

Ninja Monk Lee – Lee failed the graduation test and dropped out of the academy. Disillusioned with after such a blatant failure, Lee chose to leave the village altogether and instead he found his way to the Fire Temple. He joined their brotherhood and became a ninja monk, close to what he originally wanted but without being burdened from his lack of talent.

Sound Leader Sasuke – After defeating and absorbing Orochimaru, Sasuke’s subconscious was affected by his strongest desires. This led to him succeeding Orochimaru’s position as the leader of Oto instead of leaving it to collapse. He used the resources of the entire village to hunt down Itachi’s whereabouts an discovers as much information on Akatsuki as possible, all the while turning Oto into a proper hidden village.

Seal Master/Leaf Ninja Karin – Karin’s discovery of family living in Konoha led to her defecting from Kusa. Alongside Naruto, she studied from the sealing scrolls left behind by her ancestors and showed an aptitude for them that outstripped his own. Whereas before, her role was strictly limited to using her sensory skills, Karin became a more hands-on combatant by learning numerous sealing formula and jutsu.

Mist Ninja Haku/Kimimaro – Instead of being found by Zabuza, Terumi Mei was the one to find Haku on the streets and take him in. He joined Kiri’s ninja academy whilst also being trained by Mei, learning to master his bloodline like she had mastered hers in spite of the prejudice against them. She later took Kimimaro under her wing after seeing his potential during the Kaguya Clan’s attack on Kiri, and raised him as one of their shinobi instead. The pair of them became some of the deadliest members of Kiri’s latest generation of shinobi.

Sound Ninja Neji – Alongside Sasuke, Neji was also branded by Orochimaru’s curse seal thanks to his eyes and talent. The instinctual resentment at suffering from another juinjutsu conflicted with the obvious strength it gave him as well as Orochimaru’s promise to break the Caged Bird Seal. In light of this, his fight with Hinata and learning of the real reason Hizashi died pushed him in the wrong direction and when Sasuke chose to leave the village, Neji joined him.

And for something slightly different...

Rock Ninja Guren – Guren is one of Iwa’s genius shinobi who graduated at a young age and quickly advanced through the ranks to jounin. She’s a master of Earth Release, one of the best in the village, but her true genius is demonstrated through the unique jutsu style she developed. By using an advanced form of shape transformation and combining it with nature transformation, she created Crystal Release. She's frequently partnered with Gozu, a mud-style earth jutsu specialist.

Sand Ninja Shizuka – Alongside the battle fan users of Sunagakure who are masters of long-range wind jutsu, there are those who instead developed a fighting style combining wind chakra with taijutsu. Shizuka is one of the latter and among the most skilled despite her youth. After the death of her lover, Sagiri, a tradesman who was caught smuggling foreign shinobi into Suna with his trade-stock, she gave up on love and devoted herself to becoming the strongest ninja in the village.

I say to you, the black eyed pontificator would arouse such humorous and divergent situations that I could not help but read. Nay, for between these two, I cannot bear to choose. Can I not have both?
Sorry for the late reply to this, but I just noticed this thread and when I read this... does the idea have to be a Ranma cross/fusion? Because the Chinese Amazons could work in the Naruto setting, and seeing Tenten adapt to the new land she finds herself in is a cool idea.

Anyway, probably got the last batch here since I can't imagine I'll think of anymore.

Mist Blacksmith Raiga – Rather than being one of the Seven Mist Swordsmen, Raiga was an extremely gifted blacksmith. He was able to create replicas of Kiri’s treasured swords; weaker than the originals but with altered designs and abilities. He left the village for the sake of finding all the chakra weapons scattered across the continent to expand his knowledge and skills.

Mist Ninja Isaribi – Isarabi is a young kunoichi of Kiri who possesses a technique that allows her to gain the attributes of an aquatic creature, allowing her to breathe underwater and swim at high speeds. Her father, Amachi, was a researcher who wanted to create ninja who could freely operate underwater after witnessing the fusion abilities of Samehada. He developed a kinjutsu through human experimentation and used it on his daughter. The attempt was a success but when he tried it on himself, it failed and he died. Isaribi destroyed all his research to prevent it from happening again. Her body is disfigured from the experiment as parts of her body are covered in scales.

Samurai Dotou – He is a charismatic samurai of Iron Country who believes that they should stop being neutral and aim to unify the Elemental Nations. Where ninja use jutsu, he believes that samurai should develop more powerful technology; chakra armour that can nullify jutsu, transportation that can travel the continent in hours instead of days, weapons capable of destroying towns etc.

Samurai Zori and Waraji – These are a pair of Iron Country samurai who were exiled from their home for criminal activities. Wandering without purpose, they eventually found themselves in the employment of the shipping magnate Gatou after demonstrating their skills. They pledged their loyalty to him and in return for a high class lifestyle, they became his top enforcers. It’s partly thanks to them that Gatou stays ahead in the underworld and the reason he likes to employ ninja to do his dirt work; he uses ninja to oppose ninja and then has his samurai and other underlings finish them, ensuring he doesn’t lose any money whilst being able to collect on the bounty.

Kage’s Son Yukimaru – He is the son of the Fourth Mizukage, Yagura, and thanks to being descended from a jinchuuriki, he possesses the ability to control the Sanbi. It was quickly decided that he would become the next jinchuuriki should Yagura die and he was trained in preparation for that power.

Lost Daughter Kin – Kin’s real name is Kintsuchi and she’s the sister of Kurotsuchi, the Third Tsuchikage’s granddaughter. She was stolen from Iwa by a rogue faction of shinobi who planned to use her as a ransom, which naturally led to an eruption of conflict. The faction faction was destroyed but the daughter was lost as she was stolen away by one of the survivors. She was abandoned and eventually fell into Orochimaru’s hand who remained her remained ignorant of her real identity. Due to her youth, Kintsuchi forgot her real name and believed that she was called Tsuchi Kin.

Jutsu Inventor Sakura – Fully aware of her limited talent in comparison to her fellow genin, Sakura chose to devote herself to researching ninjutsu. Inspired by the example set by the Second Hokage, she learned everything she possibly could about the mechanics of chakra so that she could tests its limits by creating her own ninjutsu. From the lowly E-rank to the heights of S-rank, she aimed to create as many jutsu as she could think to contribute to her village.

Leaf Traitor Anko – Instead of being thrown away when Orochimaru left the village, Anko followed him. She became his best fighter and closest confidante as she continued to learn everything he taught her and even underwent her own enhancements to become an inhuman monster. Her devotion was nearly without limit and it wasn’t until they finally planned to wage war against Konoha that her resolve wavered…
