Please take this brief opportunity I am giving you to go into hiding before I unleash the hounds. Although I will admit that very few fanfic writers seem able to write a decent harem fic (the best probably have one favorite and it's hard to write accurately for three or more characters) I will deal with all threats to my favorite genre harshly. :evil2:
A small idea, we know that the fire nation is royally fucking things up and probably pissing off more than a few spirits with their antics. What if Azula and company (Ozai's Angels, etc.) had a run in with a spirit who had been running amok. Azula gets taken to the spirit world, perhaps before or during the time she is hunting down the gang, and learns a bit about the balance of the four elements, and learns that a lot of things they are doing now will only end up haunting the Fire Nation for years to come. She begins to learn about the balance of the four elements and how killing the air benders screwed it up.
After being rescued by Aang (she was but one of many), she reflects a bit on this, and finds two key points. One, the spirits care about the benders as a whole, so the practices of hunting down benders and killing or putting them in concentration camps will only damage her power base due to the retribution by the spirits and likely lead to numerous rebellions. Two: the spirits don't give a damn about politics. Which, in Azula's mind, is a free pass for her country to conquer the world. She realizes that the various peoples would have a hard time willingly joining the Fire Nation due to various character flaws (in her view). Resistance is inevitable, but self interested groups might find it better to join the Fire Nation, if properly motivated.
So, we have an Azula who is trying to conquer the world through treachery and deceit. Ba Sing Se would go differently, as Aang is kind of necessary alive at this point, however dangerous he may be to her; though, it's doubtful she wouldn't try to manipulate him to putting himself in a position where he can't stop her. Zuko never gets the chance to reconcile with his family; though, Mai would still probably visit him, and might try to help him in various ways.

Remember when Aang was communing with his previous incarnations? What if he realized he could do that much earlier?
At the very least he would learn the various forms of bending faster, as he would have ready access to masters. If he talks to them for more than just training, it could have the effect of an adult with the group, which would help deal with some issues that popped up.
If he learns how to transform into previous avatar, like in a couple of episodes, it could cause some problems for Zuko when great-grandfather Roku lectures him.

Some, yes. But they'd insist that he live among the people. Anything they tell him would supplement what he knows. But being told is not the same as living. The avatar is for the people, and he has to live among them to understand how to serve them.

Another idea:
What if Aang, Katara, and Sokka happened to visit a travelling circus sometime in Season One? A circus that has a certain acrobat?
What if Ty Lee decided to join them? She seems more loyal to her friends than to the Fire Nation, and I think she and Aang would get along really well, so striking up a friendship with him shouldn't take any real effort.
Possibly they show up just before some down time, so Ty Lee joins them while they rest/make repairs/whatever. Depending on what happens next, she might decide to join them permanently.
Of course, Azula appearing will complicate things, as will the return to Omashu, but what's a good story without conflict and/or drama?

Just considering things, we've already been shown at least 3 different groups of water benders and ice is definitely part of their abilities, what major martial arts character is known to use ice.
The Lin-Kuei as a group of water bender assassins added to the mix, possibly having Scorpion and his own group being active as well.
The cryomancers would give a very good reason why the fire nation was having trouble...
